How We Cut Lead Cost by 62% for an Education Client

This is a full breakdown of a real client engagement that started 45 days before admission season and ended with a 62% reduction in cost per lead, a tripling of show-up rate on counselling calls, and a doubling of enrolment volume against a flat budget. Client identity is anonymised at their request; every metric, decision, and timeline is real.

The Client and the Problem

The client is a Gujarat-based coaching institute preparing students for competitive entrance exams — JEE, NEET, and a smaller foundation programme for Class 8–10. They operate three physical centres and had been running Meta ads for two years with the same agency. Their annual admission season runs across April–June, and they came to us in mid-February with a specific problem: their previous agency was delivering leads at ₹340 apiece, but show-up rates on counselling calls had dropped to 4%, and enrolment conversion had drifted from 22% (their historical average) to 12%.

In practical terms, that meant a cost per enrolment of ₹18,000 — against a course fee of ₹42,000. Once you factored in faculty costs, centre overheads, and refund rates, the unit economics were negative. The business was burning money on new admissions and staying afloat only because of second-year fee collections from earlier cohorts.

The Audit — What Was Actually Broken

Before we made a single change, we spent five days auditing every layer of the funnel. The audit surfaced four specific breakages, all of which had to be fixed in parallel:

  • Ads were optimising for Lead Form submissions, not for qualified enrolments — Meta was finding cheap form-fillers, not families ready to enrol
  • The landing page had 11 form fields, including 'preferred communication language' and 'how did you hear about us' — industry median is 4
  • Follow-up was manual and sat cold for 6+ hours before any counsellor called — competitors were calling within 20 minutes
  • All ad creative was faculty photos and 'India's #1 coaching' claims — zero student proof, zero parent-facing angles

Each of these was individually solvable. The compounding effect was catastrophic: cheap-fill leads with too much friction and slow follow-up meant that even when a family did fill the form, they'd already booked a counselling slot with a competitor by the time we called back.

Change 1 — The Objective Switch

The first fix was the objective. We moved from Meta Lead Form ads to Conversions ads optimising for a custom event we defined as a 'qualified enquiry.' The event fired when a family submitted the form AND completed an OTP verification on the parent's phone number.

This mattered for two reasons. First, it filtered out fake numbers — a chronic problem with lead-form campaigns in the education space. Second, and more importantly, it told Meta's algorithm to find a different type of audience: parents willing to give a verified phone number, not students filling forms on autopilot. Within 10 days, the audience composition of who saw the ads visibly shifted — the ratio of parent-age (35–55) to student-age (16–20) impressions flipped from 30/70 to 65/35.

Change 2 — The Landing Page Rebuild

The existing landing page had been built by the previous agency on a WordPress template. It had 11 form fields, a 90-second hero video that autoplayed with sound (huge conversion killer on mobile), and a testimonial section buried three scrolls down. We rebuilt it from scratch in eight days as a lean, mobile-first custom page.

Specific changes

  • Form reduced to 4 fields: parent name, parent phone, student class, exam target
  • Hero replaced with a muted 30-second faculty video with subtitles; play-on-click, not autoplay
  • Three student results moved above the fold: real names, real photos, real percentile ranks
  • Sticky WhatsApp CTA in the bottom-right on mobile — always visible, always tappable
  • OTP verification added as a Step 2 after form submission, with a 'Skip verification' option (used by 3% of families and marked as low-priority in the CRM)
  • Page load time reduced from 5.2s to 1.4s on mid-range Android

The conversion rate on the page went from 2.1% to 6.4% inside three weeks. That single change did more for effective CPL than any audience or creative optimisation.

Change 3 — The 90-Second Callback Promise

Speed-to-lead is the single most under-rated variable in the education funnel. Research from Harvard Business Review shows that leads called within 5 minutes are 21× more likely to convert than leads called within 30 minutes. In our audit, the client's average time-to-first-call was over six hours.

We integrated the landing page form directly with the client's CRM (Zoho, in this case) and configured a WhatsApp Business API notification that pinged the counsellor's phone within 60 seconds of a qualified enquiry. Counsellors were trained to acknowledge the lead within 90 seconds via WhatsApp, book a call within the next 10 minutes, and follow up with a call within 30 minutes.

In the Indian education market, a WhatsApp message within 60 seconds — even a simple 'Hi Rajesh, thanks for enquiring about our JEE batch — a counsellor will call you in the next 5 minutes' — builds enormous trust and blocks the family from booking with a competitor while they wait for our call.

Change 4 — Creative Rebuild Around Student Proof

The existing creative was faculty photos and generic 'India's #1' claims. We replaced the entire creative library over three weeks with parent-facing creative built around three frameworks:

  • Student result carousels: real students, real percentile ranks, one-line quote from the parent about the experience
  • Faculty piece-to-camera videos: 30-second explanations of specific concepts, in Gujarati and Hindi, shot on a phone in the actual classroom
  • Before-and-after academic journey posts: 'How Priya went from 62% to 91% in one year with our foundation batch'

Faculty photos were retained only in retargeting sequences — by that point, the family has already made an emotional decision about the institute and the credentials of the teachers become relevant. In cold acquisition, students and their outcomes are the only proof that matters.

Change 5 — Nurture Sequence for the 60% Who Don't Enrol Immediately

Roughly 60% of qualified enquiries in education don't enrol within the first counselling call. They want to compare, discuss with family, or wait for exam results. The client had no nurture sequence for these families — they simply went into a spreadsheet and got forgotten.

We built a 21-day WhatsApp nurture sequence: value-first content on days 3, 7, and 14 (a study plan PDF, a faculty explainer video, a testimonial video), followed by a soft-close on day 21 with a specific batch-slot availability update. This sequence alone recovered 18% of otherwise-lost enquiries — roughly 40 additional enrolments across the 45-day sprint.

Every case study is guilty of survivorship bias. This one is a client where all five changes were possible to execute in the available time. There are situations where they aren't: institutes with a CRM that can't integrate WhatsApp within 45 days, faculties that refuse to be on-camera, brands with legal restrictions on showing student names. In those cases, the compound effect is smaller — but the direction of every individual change still holds.

The other thing to note: none of the changes above are clever hacks. They are the boring, unglamorous work of fixing the funnel one leaky bucket at a time. That is the pattern of almost every genuine CPL reduction we have delivered — not a single silver bullet, but five to seven simultaneous fixes executed with discipline.
